Its role playing as merchants. We wouls benefit from people being at war causing market scarcity. But we would also protect our assets and retaliate.

Having no permanent diplo doesn't mean there wont be coordination. It makes little aense for a 4 player kingdom to send armies at many kingdoms twice their size all at once.

Geography of the spawn and settle, combined with who atyacks who when will create unofficial diplomacy eother way.

Mate, haven't KoH done exactly that time and again? We have multiple victories playing solo with no diplo, only me, stormy, von, lazy and tbl. I can remember 4 such eras where 5 of us won VS the entire map.

And as far as I remember in my years in VU, many players and many kingdoms have done this. So I respectfully disagree when you say "strategy cant change math". Yes, it can. BIG TIME! :)
